The Cost of Unclear Expectations

The cost of unclear expectations... is higher than most leaders realize.

Hope is a chosen strategy, but it’s not a leadership strategy.

A senior leader recently shared their frustration with a manager: not enough initiative, not enough communication, not enough ownership. In their mind, the manager should know what’s expected at that level. They should provide updates. They should drive efficiency and collaboration.

But here’s the catch: none of those expectations were ever clearly stated.

The only feedback the manager received was vague reassurance - “It’s fine.”
And once a year, a bonus that silently signaled whether the leader was impressed or disappointed.

This wasn’t a performance problem.
It was a clarity problem.

When leaders avoid direct conversations, they unintentionally create a culture of guesswork. Unspoken expectations become a kind of secret agenda… no one wins in that environment.

The turning point came when the leader finally articulated what “initiative” and “proactive communication” actually meant to them. The manager adjusted immediately. Not because they suddenly became more capable, but because they finally understood the target.

Clarity is the foundation of alignment, accountability, and trust.

And it’s not just the leader’s job.
If you’re the one being led and you’re unsure, frustrated, or guessing…  you can start the clarity conversation too. Questions like:

  • “What does success look like for you in this area?”

  • “How would you like me to keep you updated?”

  • “What outcomes matter most in the next few weeks?”

  • “What does taking initiative look like from your perspective?”

These aren’t confrontational questions, they’re partnership questions.
They replace assumptions with understanding.
They turn performance into something intentional, not accidental.

Success doesn’t come from mindreading.
It comes from the conversations most people avoid, and the clarity that follows.
